Start with the Health Check.

Most brands start with the Health Check — it's the lowest-risk way to find out what your inventory is costing you.

Inventory Health Check $8,500 · 3 weeks
For founders who want to know where the cash went

You provide: sales, on-hand, and on-order data from Shopify or your ERP, plus a few conversations with you and whoever currently runs buying and planning, so I understand how the business actually runs. I handle the rest.

You get:

  • Every style triaged: chase / double down / investigate / exit
  • What markdowns and dead stock are actually costing you
  • A one-page action plan, walked through together in 90 minutes
The guarantee: if the Health Check doesn't identify at least $25,500 in trapped inventory cash — three times the fee — you don't pay. Trapped cash means inventory at cost carrying more than six months of supply, or aged past 180 days. I can offer that because in eighteen years I've never opened a founder-planned inventory file and found nothing.

Founding rate for my first three clients, in exchange for a case study — 3 of 3 spots open (updated manually, and honestly). List price $12,500.

The Planning Build 90 days · quoted separately
For brands ready to fix the underlying system

A separate engagement, priced on scope — not part of the Health Check fee. I build the whole planning function with your team: every process, and the tool behind it.

  • Open-to-buy: the financial plan every buy answers to
  • Seasonal and carryover buying: each on its own cadence, with the exit planned up front
  • Core reorder process: months-of-supply replenishment for permanent styles
  • Allocation: the right depth to the right doors and channels, fast
  • Markdown strategy: in-season evaluation of what's working and what's just giving margin away
  • Consolidation: pulling broken styles back together to rebuild full size runs
  • Reporting: the weekly view that makes every call visible

Plus size curves, carryover productivity reviews, and a weekly trade meeting your team runs.

The deliverable is a system you own. If you later hire a planner, they inherit a function, not a mess — and I'll help you write the job spec.

Fractional Chief Merchant Monthly retainer · quoted separately
For founders who want a senior merchant in the room, every week

Also separate from the Health Check fee. One weekly trade call with the numbers pre-digested. Monthly open-to-buy refresh. In-season judgment on chase, cancel, and markdown.

Capacity is limited to a handful of brands at a time.

Common questions

Can't my Shopify apps do this?

Apps report; they don't decide. An app will tell you a style sold twelve units last week. It won't tell you whether that means chase it hard, or that you bought too deep and the curve is about to fall off a cliff. That call comes from having watched thousands of styles do both — eighteen years of pattern recognition is the product, and the app is just the input.

We're not sure we can afford it.

The fee is fixed, and it's guaranteed to find at least three times itself in trapped cash or you don't pay. One avoided overbuy covers the year.

We'll hire a planner eventually.

Good — and the Build is what makes that hire work. The planner who can build a function from nothing is a senior one, and they cost far more than most founders budget for. A planner with three or four years of experience can run a system beautifully, but they've only ever inherited one — they've never had to decide what an open-to-buy should look like for a business like yours. Hire that person into a blank spreadsheet and they'll struggle, and it won't be their fault. I know: I was that person. Build the function first, and your next hire inherits a job they can actually do, at a salary you can actually pay.

Does this work for a brand our size?

Founder-led brands roughly between $2M and $50M, without a planning team, are the stage I serve — and the only one. Below that, there usually isn't enough inventory at stake to earn the fee. Above it, you should be hiring the function full-time, and I'll help you write the job spec instead.
